RBFA launched the Fenix program with the ambition to modernize its digital platforms, services and operating model. Through a series of co-creation workshops, many promising ideas and opportunities had already been identified. However, there was still a significant gap between ambition and execution. At Digipolitans, we observed that many initiatives lacked the business validation, prioritization and stakeholder alignment required to support strategic decision-making. Before technology choices could be made, RBFA needed a clear understanding of which initiatives would create the highest value for clubs, members, partners and the broader football ecosystem. Our challenge was to help RBFA transform a broad set of concepts into a structured, business-driven transformation portfolio that could guide investment decisions, align stakeholders and serve as the foundation for the next phase of the Fenix program.

The business analysis helped us align a very diverse football ecosystem around a common vision.
